From AI Hype to AI Leadership: An Exclusive Interview with the AI Leaders and Authors, Bhavesh Mehta and Mahesh Kumar

The AI Summit Series: Your book positions AI as requiring a fundamental shift in leadership thinking. What's the biggest misconception you see among executives about what it means to be an "AI-First Leader"?
Bhavesh Mehta (BM): The biggest misconception is treating AI as a tool to automate work rather than as an intelligence layer that reshapes how work is designed. AI-First leadership is about system-level thinking. Leaders must architect feedback loops between data, models, and human decisions so that learning compounds over time. It is not about deploying a model; it is about building a continuously adaptive organization. When leaders structure their business as a learning system, they can instrument every process for insight, iteration, and improvement. That’s how AI moves from being a project to becoming your organization’s nervous system.
Mahesh Kumar (MK): In the book, we describe this as adopting a shift-left mindset. It means moving AI upstream and embedding it in how goals are set and strategies are shaped, not just in how operations are executed. The organizations and their leaders that think of leveraging AI to just improve efficiency of existing workflows will see themselves eking out marginal benefit. The true harnessing of AI will lie somewhere along the spectrum of using it to do things never done before due to lack of talent, time or affordability at scale.
The AI Summit Series: You use the fictional NovaBridge Health as a central case study. What inspired this approach, and what key lesson from their AI transformation journey do you think resonates most with leaders across industries?
BM: NovaBridge Health was designed to illustrate what enterprise AI maturity actually looks like. It begins with experimentation, hits roadblocks in integration, and then transitions into orchestration. Their turning point was not a single model but a shift toward data unification, observability, and feedback-driven iteration. They moved from static dashboards to dynamic intelligence, where insights triggered automated actions across support and operations. That evolution, from analytics to autonomy, is the blueprint for every modern enterprise.
MK: We chose healthcare as the storytelling vehicle because it is one of the most high-stakes, highly regarded, and deeply regulated yet impactful domains. If AI can be trusted in such an environment, it can certainly be trusted to optimize and drive innovations in other industries. NovaBridge also illustrates that the turning point is not just technological, it is also cultural. Their success came when they linked AI outcomes to patient trust and staff empowerment. That lesson applies far beyond healthcare. When leaders connect AI to purpose, adoption accelerates and resistance fades. Every company has its own NovaBridge moment, that first failed experiment that forces clarity and focus.
The AI Summit Series: Many organizations stumble in their initial AI implementations. Based on your research and experience, what's the most common early misstep you've observed, and how can leaders course-correct?
BM: The most common misstep is building isolated models without a supporting infrastructure for data governance, experimentation, and monitoring. Leaders often focus on model accuracy but ignore deployment, routing, and feedback instrumentation. The fix is to build what we call a “modular orchestration layer”, a system that connects data ingestion, prompt workflows, model selection, evaluation and observability into one cohesive loop. Think of it as DevOps for AI: the glue that makes every experiment traceable, repeatable, and scalable. Once leaders invest in this foundation, scaling no longer depends on individual projects but on platform velocity.
MK: R&D has its place but always having an R&D mindset will only lead to a pilot graveyard. Most early missteps come from launching model-first pilots with fuzzy KPIs and no workflow owner. The fix: treat those attempts as assets, start from a high-leverage decision with an accountable owner and hard KPI, and make data and evaluation production-grade with clear SLOs and online A/Bs. Productize the capability in the tools people already use, add guardrails and human-in-the-loop, and scale via a shared platform for prompts, features, and monitoring. Run a 30/60/90: inventory and pick one decision; ship an in-workflow copilot and A/B; then expand and automate. Bottom line, start with a decision, not a model; if it isn’t in the workflow and on the P&L, it isn’t production and is headed for that graveyard!
The AI Summit Series: Building organizational trust in AI systems is crucial for success. What's your framework for helping leaders establish this trust, especially in regulated industries like healthcare or finance?
MK: In AI-First Leader, we introduce a framework called the Trust Loop, grounded in three pillars: transparency, accountability, and human oversight. In practice, that means: make systems explainable (so decisions can be understood and audited), ensure data lineage is fully traceable (so we know what trained and fed the model), and keep humans in control of critical decisions. Or, to borrow Reagan’s maxim, “trust, but verify”
BM: Trust begins with transparency and traceability in every layer of the AI stack. That means implementing structured logging of prompts, responses, and decision traces, along with model cards and data lineage tracking. Leaders in regulated industries should enforce version control across models and prompts to ensure explainability under audit conditions. The right approach is a closed-loop validation system: data is tested, decisions are logged, and humans can intervene at any point. That architecture not only satisfies compliance but builds psychological trust with teams and end users.
The AI Summit Series: How should leaders align AI initiatives with existing KPIs, and what new metrics should they consider when evaluating AI's impact on their organization?
BM: Traditional KPIs miss the systemic effects of AI. Leaders should complement traditional lagging indicators with intelligence metrics such as model adaptability, feedback incorporation rate, and error recovery speed. These measure how fast the organization learns. We recommend tracking observability coverage (how many AI systems are monitored end-to-end) and governance responsiveness (how quickly anomalies are triaged). Together, these show the maturity of an AI ecosystem. Aligning these with business outcomes like time-to-resolution or cost per insight connects the technical heartbeat to organizational value.
MK: We introduce the idea of “compound ROI” in the book. It combines short-term efficiency gains with long-term capability growth. Metrics like speed to insight, model adaptability, or decision quality can capture AI’s compounding value. The most mature organizations measure both the direct returns from automation and the indirect returns from human enablement. That is how you tell if AI is truly becoming an engine of continuous improvement. In short, measure how fast your organization learns, not just how much it automates.
The AI Summit Series: What does "responsible AI at scale" look like in practice, and how can leaders build the right guardrails without stifling innovation?
MK: Responsible AI at scale means designing for safety and speed at once. Lead with three dimensions: input safety (provenance, consent, privacy-by-default), output quality (domain evals, explainability, human-in-the-loop for high-stakes), and system observability (telemetry, drift/bias alerts, SLOs with kill-switches). Build guardrails that accelerate: risk-tier models, offer “paved roads” (pre-approved components, datasets), and use progressive delivery (sandbox leading to canary leading to staged rollout) with audit-ready logs from day one. In short, leaders should set the lanes, light the path for their teams and then ask to measure.
BM: The foundation of responsible scaling is observability. You cannot govern what you cannot measure. We encourage leaders to adopt telemetry-driven AI systems that continuously track model behavior, latency, drift, and edge-case failures. This means instrumenting your pipelines with metrics, logs, and traces so anomalies are detected before they cascade into systemic issues. Responsibility also involves pre-emptive validation: integrating red-teaming, synthetic data testing, and differential privacy checks early in the model lifecycle. The goal is not to add bureaucracy but to make accountability part of the architecture.
The AI Summit Series: Your book includes sector-specific examples. For leaders attending The AI Summit from different industries, what's the most important industry-agnostic principle they should take away?
MK: No matter the industry, success depends on aligning AI with human value. Whether you are in healthcare, finance, or manufacturing, the core question is the same: does this system make people better at what they do? AI should enhance human intuition, not replace it. When AI helps your people do their best, most human work, customers feel it, regulators respect it, and value for your company compounds.
BM: The universal principle is architectural modularity. Every organization, regardless of industry, needs an AI stack that is composable, observable, and interoperable. This allows teams to swap or upgrade components—such as retrievers, embeddings, or fine-tuned models—without re-engineering the entire system. Modularity also enables data governance and experimentation to coexist. When telemetry, evaluation, and feedback are decoupled, organizations can evolve safely and at scale.
The AI Summit Series: Looking beyond current AI capabilities, what should today's leaders be preparing for in the next 2-3 years to maintain their competitive advantage in an AI-driven landscape?
MK: In the next 24 to 36 months, advantage will come from compound AI that plans, calls tools, and knows when to hand off to people. Systems will be multimodal by default, grounded in a governed data graph, tested in simulation before customers see them, and run with strong observability and efficient model use. That means organizations must invest in data interoperability, decision simulation, and cross-domain learning.
BM: The next leap will be from reactive intelligence to goal-directed autonomy. We are already seeing the early layers of this in multi-agent orchestration and modular workflow routing. In the next few years, AI systems will increasingly handle context management, decision arbitration, and recursive self-improvement. To prepare, leaders should focus on integrating model gateways and orchestration layers that enable dynamic model selection, context routing, and cost optimization across multiple LLMs. The leaders who treat observability, routing, and governance as first-class citizens will own the next phase of AI maturity.
